The Full 2026 Ecommerce Black Friday & Cyber Monday Playbook

Today I’m dropping the full BFCM playbook we're running for every brand on our roster this Q4.

I usually keep this stuff reserved for my private community but figured I'd give it away here since we're officially 7 weeks out from Black Friday and I want you to feel fully prepared…

By the end of this newsletter, you'll have the exact framework we're using to execute BFCM for including the offer calendar, send schedule, flow updates, pop-ups, and much much more.

What 2025 Taught Us

Before we get into the 2026 playbook, let's quickly recap what actually happened last year. Because the brands who crushed BFCM in 2025 did 3 things differently from everyone else.

1. Shoppers started way earlier than most brands expected. 

Demand kicked off at the end of September last year and $88.7B moved online in October alone, but only 13% of brands actually ran promotions before October.

Everyone else got left playing catch-up during the most expensive ad window of the year. The catch though, is that 63% of shoppers still did most of their buying during Thanksgiving week… so you need both the early capture AND the peak window.

2. Email and SMS carried the profit for every brand that won. 

42% of all BFCM revenue came through owned channels. That’s basically pure margin at a fraction of the cost of paid.

This means the brands with the biggest, warmest lists going into November were the ones actually banking profit.

3. The paid auction completely repriced against ecom brands. 

CPMs on Meta averaged $11.21 in September but jumped to $21.96 by November.

Nearly double, and often 2-3x normal rates during Black Friday week itself. The brands that profited last year grew their list hard in September when attention was cheap, then owned the November peak through email and SMS.

The 2026 BFCM Offer Timeline

This is probably the most important section of this whole newsletter so pay attention.

The brands crushing BFCM will be cycling 3-4 different offers across 6+ weeks. Each new offer gives the list a new reason to open, click, and buy again…

Not to mention it creates multiple urgency moments instead of just one "last chance" sale.

Here's the full timeline we're running for every brand this year:

  • October: Early Gifting Mentions. Again… $88.7B moved online in October last year and only 13% of brands promoted this early. Angle it as convenience... get gifting done early, spread the cost across paychecks, skip the stress. You can run a longer, chill offer with earlybird shopping at the core.

  • Nov 1-16: Holiday Kickoff Offer. Early offer. Make it strong but not as strong as BFCM. This primes the list for the next few offers and gets early sales from your most ready-to-buy segment.

  • Nov 17-24: Early Access Offer. Similar to your BFCM offer but slightly less value. Sell convenience and avoiding shipping delays. Gate it for subscribers or email list only to add exclusivity.

  • Nov 25-29: Black Friday. Your biggest, simplest, most valuable offer of the year. Run it through Sunday. This is the moment everything you've been building toward has to show up.

  • Nov 30-Dec 3: Cyber Monday. Same value as BF but with a new angle. It could be twist like a free gift, product drop, or new offer mechanic. Reactivates everyone who missed Black Friday.

  • Dec 4-14: Gifting Core Offer. Pivot the messaging completely to gifting. Tiered spend, bundles, gift guides. "Spend $100 get 20%, spend $200 get 30%" works really well here.

  • Dec 15 / 19 / 21: Shipping Cutoff Flashes. The deadline is the offer. Layer flash promos on each cutoff date. It could be standard, priority, overnight, etc…

  • Dec 22-24: Last Minute. Digital gift cards and start hyping up NYE and 2027.

  • Dec 26-31: Post-Christmas + NYE. EOY store credit offers and NYE bundles. Most brands tap out after Christmas and leave money on the table.

Quick disclaimer: if this is overwhelming, tone it down. 1-3 core offers with high-frequency sends and really good content beats 9 half-baked offers every time.

Picking Your Offer

Here are the 7 offer types we’re rotate across BFCM for different brands:

  • Drop something new: A new flavor, colorway, collection, or limited edition. Works in every niche. Single best way to stand out and give your list a reason to care beyond price.

  • Build a holiday bundle collection: A dedicated, holiday-branded page with seasonal bundles. Lifts AOV, makes gifting effortless, and gives you merchandise to push through the whole season.

  • Up to XX% off sitewide: The classic. Dead simple to understand, easy to adjust mid-sale, pushes people to browse your full catalog. Especially strong for brands with a lot of SKUs.

  • Stack a free gift on top of your discount: 20% off is basic. 20% off + a free gift feels like two offers. Gift costs you a fraction of another 10% markdown. Bonus points if the gift is giftable itself.

  • BOGO offers: BOGO Free, Buy 2 Get 1 Free, BOGO 50% off. If you can swing these, they rip. Every brand should try to make one work during BFCM.

  • Frame discounts as store credit: "$20 credit" outperforms "$20 off" because it feels like money being handed to you. Tier it by spend. $20 credit on $50-100 orders, $40 on $100-200, $75 on $200+.

  • Subscription-first offers (for sub brands): Don't run 20% sitewide when subscribers already get 20%. Run 40% off subscriptions + 20% off one-time. Then stack a holiday starter kit around your hero product at 50% off with free gifts, limited time. Your highest-LTV acquisition offer of the whole year.

The Email + SMS Send Schedule

This is the juicy stuff…

Now, most brands get too conservative and leave the biggest money on the table when it comes to their send cadence.

But understand that BFCM inbox competition is BRUTAL. Frequency is how you stay visible, drive urgency, and get the sale.

So to set expectations… Yes, you'll get unsubscribes. That's fine.

That’s why we recuperate the list throughout the year! BFCM is the time to be aggressive.

Here's the exact cadence we're running for every brand this year:

  • Early Holiday Kickoff (Nov 1-16)
    Email every other day, ramping up as the offer closes. SMS every other day on the days you don't send email.

  • Early Access Black Friday (Nov 17-25)
    Email 5-7x per week. SMS every other day.

  • Black Friday (Nov 25-29)
    Email AT LEAST 2x per day. AM first send + PM reminder. SMS 1x per day focused on the offer and urgency.

  • Cyber Monday (Nov 30-Dec 3)
    Email 2x per day on launch and final call. 1x per day in between. SMS 1x per day focused on offer.

  • Gifting Period (Dec 4-21)
    Email every other day with messaging shifted to gifting, bundles, and shipping deadlines. SMS sprinkled in every other day with urgency SMS on cutoff days.

For the most aggressive brands we run, we're sending up to 4 emails per day during peak and daily SMS. It sounds like a lot. It is a lot. But it's what BFCM demands if you want to actually win it.

Holiday Sending Schedule

The 7 Principles For BFCM Execution

Finally, to execute all of this at a high level, there are 7 principles you'll need to actually pull all of this off.

#1. Segmentation: Go Wide.

First, unsuppress everyone you can…

Most brands are sitting on thousands of profiles they've cut off… This is the time to go back and reactivate anyone who's ever opened an email, browsed your site, or placed an order (as long as they never unsubscribed or marked you as spam).

If someone's ever going to buy, BFCM is when!

You want also want to send wide. Every launch and every close goes to your FULL list, email + SMS. These are your highest-intent moments and you want maximum eyes.

Everything in between, you can alternate between the full list and a 365 or 730-day engaged segment so you're not hammering cold profiles on every single send.

Now, I can already hear what people might ask about deliverability…

As a note if you go into November with a healthy sender rep, a few weeks of elevated volume won't break you!

You have 11 other months to recover and the revenue in those 3 weeks is worth more than the metrics you'd try to protect…

#2. Resend Your Best Emails.

People get hundreds of emails during BFCM and forget most of what they see. Don't be afraid to send the same email multiple times.

So chnge the subject line and preview text, and resend to non-openers of your prior email. In Klaviyo you just create a segment of anyone who received the first email but didn't open it.

It’s a massive creative bandwidth saver and you get a second shot at everyone who missed round 1.

#3. Lean Into Text-Based Emails.

Some of the highest-performing BFCM emails we send are plain text. They feel personal, look like a 1:1 message, and stand out against the sea of graphic promo banners flooding inboxes.

They're also fast to produce… which matters when you're sending 2-4x per day during peak.

Make them come from the founder or a team member. Bold the offer and have all the important info the customer needs. Then include one clear CTA and you’re golden.

#4. Simplify Your Graphic Emails.

This isn't the time for long storytelling emails. People are here for the offer, so give it to them fast.

Bold hero section with the offer up top. and have one single large CTA above the fold with a few featured products below. That's all you need.

#5. Simplify Your SMS.

Just state the offer, add urgency, tell the customer how to claim it (discount code, auto-apply, etc). Images in SMS are 3x more expensive than plain text, so use them sparingly for excitement/novelty but default to plain text.

#6. Update Your Pop-Ups For Each Offer Window.

You're about to get more site traffic than any other time of year so this is your single biggest opportunity to grow your email + SMS list. But the same generic pop-up you've had all year isn't going to cut it.

Your pop-up needs to feature your current BFCM offer and ask for both email AND phone number.

Match the offer, timing, and urgency in each of different offers for BFCM. That means 3-4 swaps across the season.

#7. Update Every Flow For BFCM.

Your year-round flows aren't built for the aggressive urgency BFCM demands. We update every core flow for every brand:

  • Welcome Flow: highlight the BFCM offer + quick brand info

  • Site Abandon Flow: reel browsers back by referencing the abandonment + highlighting the offer

  • Browse Abandon Flow: 2 quick emails showing exactly what they left behind + objection handling + offer

  • Cart/Checkout Abandon: use the same emails for efficiency, show what they left + the offer + extreme urgency

  • Post-Purchase Flow: immediate text-based thank you from the founder + push them to place a second order to get ahead of gifting (you'd be surprised how many people buy from this)
