Black Friday Q4 Ecommerce Guide

Today I'm sharing with you a guide that give you everything that you need to know about the period.

Main Points Summarized:

1. Everyone wins Q4 on revenue. Almost nobody wins it on profit. Most brands post a record November and barely clear anything, because they bought that revenue with discounts and ad spend at the most expensive CPMs.

2. Shoppers start early but still buy late. 26% begin by end of September and $88.7B moved online in October, yet 63% still do most of their buying in Thanksgiving week... up from 59%. Only 13% of brands promote before October.

3. Email and SMS drove 42% of all BFCM revenue. 43.3% on Black Friday itself. It's the closest thing to pure margin you'll see in Q4.

4. The full 2026 offer timeline, September through December 31. Nine phases with a recommended offer mechanic for each... for example free gift in October, bundles in early November, gated early access, your best sitewide on Black Friday, a twist for Cyber Week, tiered spend for gifting, shipping-cutoff flashes, gift cards, then NYE.

5. How to pick the right offer for your brand. New product drops, holiday bundle collections, "Up to XX% Off Sitewide," stacking a free gift on top of a discount, BOGO structures, and framing discounts as store credit. Any mix is good.

6. Subscription brands need a separate plan for active subscribers. Blast one sitewide offer and they'll cancel to re-subscribe at your promo rate... be strategic, and have offers just for your active subs.

7. The work before BFCM is what pays off. Aggressive list growth, deliverability warm-up starting months out, and unsuppressing every profile that's ever opened, browsed, or ordered.

8. Exact send frequency by phase. Every other day sends in early November. 5-7x per week during early access. At least 2 emails and 1 SMS per day on Black Friday and Cyber Monday days. Up to 4x per day for aggressive brands on peak days.

9. Segmentation: go wide. Full list on every launch and every close. Alternate with a 365 or 730-day engaged segment in between. Plus how to think about deliverability when you're sending this hard.

10. Content that ships fast under pressure. Resending the same email with new subject lines, why text-based founder emails outperform during BFCM, simplifying your graphic emails, and keeping SMS plain-text.

11. Rebuild your pop-ups and flows for every phase. A different pop-up for Early Access, Black Friday, Cyber Monday, and Gifting. Plus how to rework welcome, site abandon, browse abandon, cart/checkout abandon, and post-purchase to carry the offer and urgency.

12. Your BFCM cohort repeats 30-50% worse than every other month. November acquired at 24.5% repeat order rate and December at 19.2%, against a 32% average. That's the cohort you paid the most to get.

13. The Q1 Winback Playbook. January is a brand deep-dive at full price... no discount, recoup the margin. February and March is the breaking point where you split the cohort and go hard at anyone who hasn't rebought.
